Before AI Reshapes Your CS Team, Measure This
ChurnZero research shows AI is influencing customer success workforce planning, but its commercial impact remains unclear. Lukas Alexander, VP of Customer Success at ChurnZero, explains why CS leaders must measure retention, capacity, and engagement before reshaping roles.
Workforce planning for customer success is increasingly being taken over by AI, as 61% of customer growth leaders say it already factors into headcount decisions.
According to ChurnZero’s 2026 Customer Revenue Leadership Study, while automation is reducing administrative workloads and allowing teams to manage larger customer portfolios, net revenue retention has remained broadly flat, raising questions about whether these efficiency gains are delivering commercial value.
As businesses reconsider staffing and customer success roles amid technological evolution, leaders must determine whether AI is improving customer outcomes before using it to justify workforce changes.
In conversation with CX Today, Lukas Alexander, VP of Customer Success at ChurnZero, argues that businesses must measure AI customer success to ensure efficiency gains translate into meaningful outcomes.
“The one thing that stayed the same as companies and CX teams brought AI into their workflows is that customers still need to see outcomes,” he said.
“I think that needs to be the measure.”
Manual Reduction Does Not Equal Financial Success
AI is becoming embedded in day-to-day customer success work, taking on administrative tasks and creating meaningful efficiency gains.
With 81% of leaders reporting reduced time spent on manual tasks, this gives CS teams the potential to manage larger portfolios and support more ARR without increasing headcount.
Despite this, NRR has remained broadly flat for three years, raising questions about whether the time saved through AI is translating into stronger customer relationships and commercial growth.
“Teams are still experimenting with AI rather than measuring its impact on retention and revenue,” Alexander explained.
Among teams that reduced roles, 52% attributed the absorbed work to AI and automation, compared with 14% who cited budget pressure, with the technology now influencing staffing decisions even when its contribution to customer retention and expansion.
Managing more accounts per CSM may indicate increased capacity, but it does not demonstrate that customers are receiving the same level of support or achieving better outcomes.
In fact, 63% of CS leaders <a href="https://myappsplus.com/nvidias-13-billion-ai-takeover-reportedly-has-the-justice-department-asking-questions/” title=”Nvidia's $13 Billion AI Takeover Reportedly Has the Justice Department Asking Questions”>reportedly lack a consistent method for measuring AI, while only 21% connect it to revenue outcomes.
Organizations without clear measurement can risk using an incomplete basis for workforce planning.
“Genuine AI-driven efficiency means teams can manage the same or more revenue with fewer resources, and enhance the customer experience with the same or fewer resources.”
“Time saved should really go towards strategic activities like renewals, like expansions, like negotiations, like better customer discovery,” he advised.
These activities can help CSMs identify needs, strengthen relationships, and uncover opportunities for growth.

How to Use AI to Improve CX, Not Just Reduce Costs
AI’s value in customer service may lie less in replacing people than in strengthening what they can do next. As automation handles routine enquiries, agents need the context, knowledge, and confidence to manage the complex moments that still require human judgment
