Every team that starts using AI video has the same first week. Someone types a script, picks an avatar, hits generate and shows the result around. It feels like magic.

Then month four arrives. There are 60 videos, four of them are out of date, two contain a product name that changed, nobody knows which version is live in the training portal and the person who made them all has left.

That gap between making a video and running a video program is where most tools quietly stop being useful. Here is what actually matters once you are past the demo.

    Key Takeaways

    • The bottleneck in AI video is rarely creation. It is editing, versioning, translation, coaching and distribution
    • Scene-based billing can make re-editing more expensive than producing new content, so check how a platform charges for changes
    • Localisation only scales if terminology and branding stay consistent across every language version
    • Video you cannot track, through SCORM or viewer analytics, is video you cannot measure
    • Governance features matter more than they sound: brand locks, avatar consent and AI transparency labels now carry legal weight in some markets

One Video Is a Task, Twenty Is a System

A single video is a creative job. Twenty videos across five markets, with three stakeholders reviewing each one, is an operations problem.

The difference shows up in unglamorous places. Who is allowed to publish, and who signs off before they do?

Then there is maintenance. What happens when a policy changes and 14 videos reference the old version, and how do you know anyone watched the corrected one?

Tools built for individual creators handle the first job well and were never designed for the second. That is not a flaw, it is a different product.

Platforms built for the second job cover the whole program in one place: creating, localising, coaching, distributing, measuring and governing. Treating them as training tools undersells them, because the same workflow runs sales enablement, internal comms and customer education.

The Cost That Nobody Budgets For

Here is the thing that catches teams out. Your first draft is almost never your final draft, and how a platform charges for the second draft changes your annual bill more than the sticker price does.

On platforms that bill by the scene, an edit can mean re-rendering the entire scene and spending credits again. Change one number in a stat and you pay for the whole segment a second time.

This is the comparisonSynthesia makes on its own vs-HeyGen page. It bills only for the seconds you actually change, while an edit on HeyGen re-renders the whole scene and spends credits again, which it describes as a common complaint among HeyGen users. The same page notes it is trusted by more than 90% of the Fortune 100, which is exactly the scale where re-edit costs add up.

That flips the usual value argument. A plan that looks cheaper on day one can cost more by month four if every correction is billed as a fresh render.

The related question is what a “minute” includes. Some platforms quote headline minute allowances based on their cheapest avatar tier, so the number you budget against is not the number you get with the avatar you actually want.

Synthesia charges one flat rate per minute whichever avatar you choose. That keeps the budget you set in January close to the bill you get in June.

    Try Before You Commit, Properly

Free tiers vary wildly in how much they let you learn. A tier that allows one short clip tells you whether the avatar looks good. It tells you nothing about whether the workflow survives a real project.

For context on what a usable free tier looks like, Synthesia’s Basic plan is free with no credit card and includes 1,200 credits a month covering up to 10 minutes of generated video. It gives access to 9 AI avatars, 60-plus templates and video generation in 160-plus languages and voices.

Paid tiers scale from there. Starter sits at $29 a month, or $18 a month billed yearly, with 125-plus avatars. Creator is $89 a month, or $64 billed yearly, with 180-plus avatars and 30 minutes of video a month.

Enterprise plans move to custom pricing with unlimited video minutes, 240-plus stock avatars, SCORM export, SSO, brand kits and a dedicated customer success manager. That tier split tells you something useful: the governance features live at the top, so price your program accordingly.

Avatars Still Matter, Just Not First

None of this means avatar quality is irrelevant. A presenter who barely moves loses an audience fast, especially across a ten-minute module.

The better avatars now move, gesture and carry the emotion of the script. Synthesia’s run on its proprietary Express technology, and in a blind test it commissioned, 1,013 people preferred its best avatars to HeyGen’s seven times out of ten.

Consistency matters as much as realism, and it remains one of the harder problems inAI video creation. Judge avatars on a full-length module rather than a ten-second clip.

    Localisation Breaks First

One market is a video. Twenty markets is where an ad-hoc process falls over, usually because translation drifts.

The failure mode is subtle. Your product name gets translated when it should have been left alone, and your brand tone shifts slightly in every market.

Six months later nobody can tell which language versions are current. That is not a translation problem, it is a version control problem wearing a translation costume.

What to look for is terminology control, not just translation. A custom glossary that locks product names and jargon is the baseline.

Beyond that, look for dubbing that preserves the original speaker’s voice and lip movements. A multilingual player that lets a viewer switch language inside one shareable link also beats managing 20 separate URLs.

Synthesia supports 160-plus languages and voices, with terminology and branding kept consistent across every version. Its multilingual player puts each language behind a single link.

If You Cannot Measure It, You Cannot Defend It

This is where video programs get cancelled. Someone asks whether the training worked and the honest answer is that nobody knows.

Getting video into the systems people already use is step one. That means SCORM export into your LMS and embeds that update automatically when you fix the original. Then analytics showing who watched, how far they got and who finished.

That last part is the difference between a content library and a training program.

    Watching Is Not Practising

Here is an uncomfortable truth about training video. Completion rates measure attendance, not capability.

The newer development worth knowing about is interactive practice. Synthesia’s Roleplay Sessions let people rehearse real conversations, such as sales calls and cold calls, with an interactive avatar that asks questions and pushes back.

An AI coach reviews each session and scores it against a skills rubric. Managers can then track skills uplift across individuals, teams and the wider organisation.

Whether that replaces human roleplay is a fair debate. What it does solve is volume: you cannot give 400 sales reps individual practice time with a manager, and a scored simulation is better than nothing.

    The Compliance Layer Everyone Underestimated

Two years ago, AI video governance was a nice-to-have. In some markets it is now law:California’s SB 942 has applied to large generative AI providers since August 2, 2026, and the EU AI Act’s Article 50 sets transparency rules for synthetic media.

Some platforms now attach AI labels and C2PA content credentials to every video automatically, while others leave it out entirely. Synthesia says every video it produces ships with built-in AI labels and content credentials.

Consent is the other piece. Any platform that creates avatars from real people should require verified consent from that person, and you should check how that is enforced before your CEO’s likeness ends up in a workflow nobody approved.

On certifications, Synthesia holds SOC 2 Type II, ISO 27001, ISO 27701 and ISO 42001 and is GDPR compliant. It says it is the first AI video company to earn ISO 42001, the global standard for responsible AI management.

It also backs rollouts with 24/7 live support and, on Enterprise, a dedicated customer success manager. If you work in a regulated industry, this is the section your security team will care about more than the avatar gallery.

    How to Actually Evaluate This

Skip the demo script. Take a real video you already published, one that has been edited at least twice, and rebuild it on the trial.

Then count what it cost you in credits or minutes, including the edits. Try translating it and pushing it into your LMS.

Finally, change one line and see what happens to every published copy. That test takes an afternoon and surfaces most of what a comparison table hides, including this one.

    Frequently Asked Questions

What is the difference between AI video tools for creators and for teams?
Creator-focused tools optimise for producing a single polished clip quickly. Team platforms add the surrounding workflow: version control, brand governance, localisation, coaching, LMS distribution, analytics and permissions.

Why does editing cost matter more than the monthly price?
Because most business video gets revised. If each revision re-renders and re-charges for a whole scene, your effective cost is driven by how often content changes, not how much you originally produced.

How do I know if a free plan is worth testing on?
Check the monthly minute allowance, how many avatars you get and whether you can download the output. A plan that limits you to a single clip only tests visual quality, not workflow.

Does AI video need to be labelled?
In more places, yes. California’s SB 942 now requires large generative AI providers to label synthetic content, the EU AI Act’s Article 50 sets similar transparency rules and several platforms attach AI labels and C2PA content credentials automatically.

How should I judge avatar quality?
Start with any published blind tests, noting who ran them and how many people took part. Then generate the same script on each platform with your own branding and show it to people in your target audience.

What should I ask a vendor that a comparison page will not tell me?
Ask what happens to published copies when you edit the original. Then ask how translation handles your product names, which plan tier unlocks SSO and brand locks and what support looks like at your seat count.
